The Challenge

This contractor had spent 25 years building a reputation across San Diego County, but their digital presence was working against them. The blog was full of content about the Golden Gate Bridge. San Francisco landmarks, for a company that only serves San Diego County.

That's what lazy SEO looks like: content produced to fill a quota, with no connection to the service area, the services, or the customers who actually hire a commercial contractor. There was no strategy behind it. No lead tracking, no way to know what marketing produced, and no focus on the commercial projects that drive the best margins. The company had a website that looked fine and did nothing.

The Strategy

We enrolled them in our Standard Growth Program and rebuilt from the ground up, in phases:

  1. CRM first. JBL Connect went in before any traffic work, so every future lead would be captured, attributed, and followed up automatically. You can't prove ROI on leads you never tracked.
  2. Multi-channel launch. Website redesign built around commercial project inquiries, a locally focused SEO overhaul replacing the irrelevant content, and Google Ads plus Local Services Ads aimed specifically at commercial work, not just any remodel call. Retargeting campaigns stayed in front of people who had visited the website or engaged the company's profiles, because commercial projects aren't booked on the first click.
  3. The feedback loop that makes ads smarter. This is standard in every Growth Program: JBL Connect reports back to Google when a lead books an estimate appointment and again when the job is sold. The ad platforms stop optimizing for form-fills and start optimizing for people who actually hire a contractor. Lead quality and volume compound month over month because the algorithm is learning from closed deals, not clicks.
  4. Optimization, ongoing. Campaign refinement based on which leads were actually commercial, plus review and reputation work feeding the Google Business Profile.

The Results

Search visibility that targets money keywords. By the most recent quarter of this snapshot, the site held position #1 in San Diego for the searches commercial clients actually type: "commercial general contractors san diego," "commercial construction companies san diego," "commercial contractors san diego," and five more commercial-intent terms. Several climbed 30 to 105 positions over the window. Sitewide average position improved from the mid-40s to roughly 15, on more than 550,000 tracked search impressions.

Search is bigger than keywords now, and our strategy accounts for AI search alongside Google. But Search Console data is still a core metric we manage against, for a simple reason: each headline ranking represents a whole cluster of associated searches driving traffic with it, and it's the commercial intent behind those clusters that turns into phone calls.

Qualified leads, not just leads. Google Local Services generated 45 leads in a single 12-month window, every one a direct phone call. 64% were charged or credited quality leads, and 24% were specifically for commercial projects, which was the entire point of the targeting. Leads came from 18+ different cities, validating the full service radius.

A durable SEO asset that AI engines can cite. 638 referring domains were established over the snapshot window, an authority foundation that keeps compounding. And because the content strategy is locally relevant and answer-first, the same pages that rank in Google are the ones AI assistants pull from when someone asks for a commercial contractor recommendation. We monitor both: AI-referral traffic in Google Analytics, and every lead's source, search, ads, or AI, attributed in JBL Connect.

The ROI Math

Because JBL Connect tracks every lead from first call to sold job, we know what this snapshot produced, and what it cost.

The investment: roughly $7,000 per month all-in, management and Google ad spend included. About $130,000 over the active window.

The return: roughly 30 tracked leads per month across Google Ads, Local Services, and organic search. Run through our conservative attribution framework (70 to 90% attribution on platform-tracked leads, an 80% confidence factor, a 15% close rate, and project values weighted to the bottom of this client's $25K to $150K range), that's an estimated $1M+ in generated revenue, a 7x+ return on every marketing dollar.

One example makes it concrete: a single $200,000 commercial project came from one Google Ads lead. That job alone repaid the entire marketing investment about one and a half times over.

We publish the math because we would defend these numbers to the client's accountant: real platform lead counts, conservative assumptions, and every deal traced in the CRM.

In Their Words

"We get leads every single day in our platform, and it's pretty incredible how we're able to get on the phone with customers and close deals."

The Takeaway

Local relevance isn't optional, and neither is tracking. The same company, with the same crews and the same 25-year reputation, went from invisible on commercial searches to #1 because the marketing finally matched the business: San Diego content for a San Diego contractor, commercial targeting for a commercial specialist, and a CRM that proved every dollar.
